I have remnants of a heated hat stretcher, 2 vintage hat stretchers, 2 hat jacks, 1 band block. They seem to be in constant use in vintage & modern hats I own.
The band block is almost always in a hat the night before I wear it. During summer months, it goes in hats that I take off & wipe down...

The way I learned it is water does not bind with the stiffener, namely shellac. It will cause the shellac to weaken but when heated the shellac "reactivates" & stiffens back up. The water evaporating doesn't take shellac with it. Alcohol binds with the shellac & when it evaporates, takes shellac...

I've used a 50/50 mixture of distilled water & rubbing alcohol. Soak the brim liberally & then work the brim with your hands.
Let it dry slowly. The brim is more flexible.
I have an Alexander Leather Dirt Rider in jerky horse & a Vanson Enfield in Octagon comp cowhide.
I also have a steerhide Aero Highwayman & FQHH Aero 50s Halfbelt.
Only ridden in the AL but breaking in the Vanson for next season.

I have an VS Custom ArtLite in Natural Beaver. I spec'ed a 2 7/8" brim & Art said he had to either bind or welt the brim for some "heft".
The thin felt brim just wouldn't look or shape without some structure. Art's stitching is not very visible at all.
AF, I have some Justins that are tagged as "Stag" which are way softer than any cowhide or ostrich ones I have.
Got some buffalo hide ones recently = toughest ones I've ever had to break in.
Do those black deer skin ones seem softer than the brown?
