Wearing them in rainfall will do it. Putting them in a pillow case and cold wash with water only will soften leather up, but it's not really necessary.
I solved the problem completely by buying goatskin jackets.
Both Aero and Simmons Bilt 's goatskins are warm, I think. My Aero Goat 50's Half Belt was good in Shanghai winters and SB offers both standard and thick goatskin (I like the standard weight one, although Aero's mid-weight goatskin feels a bit more substantial [there's probably not much in it...
This SB has a different fit from my other jackets. The shoulders and neck are almost weightless and the arms are less restrictive. I think the the Highwayman and the Maxwell are still the favourites, but this Klondike is pretty close. Have samples of the various Blattwerk hides and a hide...
Newly-arrived SB Klondike. I went with black goatskin, olive stitching and brown buttons. Straight-line cuffs and olive gabardine lining. I'm really pleased with it and also received a lot of other samples which I might be tempted to order an SBV2 in. The fit is ridiculously comfortable and...
I just have too much clothing (even though I had a huge clear out not that long ago). I've realised that I'm probably and inevitably going to have ten leather jackets and, that if I sell or give away five, that I will, within a few years, buy five more. This means that I need to keep the ones...
Hmmm, if I had to, a Maxwell in dark seal Vicenza. The length, colour, style and weight would make it ok in any situation.
But I don't have to, luckily. If it was a choice of 3, a Half-Belt or Highwayman, a Cafe Racer and a 1920s Work Coat.

9 Aeros and 1 Simmons Bilt (on the way). I probably have a good 6 or 7 tailor-made or bought overcoats; I own a Pike Bros. Deck jacket and a Carhartt Detroit, too.
When the SB arrives, I'm definitely done for a fair while - there's not enough space and I'd like to spend more money on beer.
I reckon the half belt style is timeless, but I also reckon that you should never listen to age-related clothing advice outside the office (and, if you have a couple of decent suits, disregard it there, as well). If it's from a spouse or loved one who could be right, don't embarrass him or...
I have a Simmons Bilt Klondike incoming. Opted for olive stitching and olive gabardine lining with all buttons in brown and triangle patches on all pocket edges in shiny black goat.
I'm considering a Long Half Belt in battered tan from Aero next year if I can shift a couple of other jackets...
