I think your jacket looks great!
I find that buying a used or sale jacket liberates me from the “knit-picky” voice inside asking what could be improved upon. If it feels right, it works. If it feels wrong- move it along.
If your plan is to order a custom one then maybe longer sleeves, but also maybe a size down.
Here’s mine that I bought used. I like the “feel” of it.

It is designed as a trim fit. If you are cinching all the way in, it might be too big.

I don’t usually like doing this but I’m going to skip reading all of the previous because I know they say that is EXACTLY how a Highwayman should fit. Nailed it first try. Turn back now. Leave TFL and only wear that jacket for the rest of your life. There are no unicorns.

Without seeing where the jacket lands in terms of your belt it's hard to make a call on the body length.

Do you wear different jeans with different rise heights? Typically I find the PHWM looks best with the back landing in the middle-bottom region of your belt line, to me it looks odd if it's too long but then again my preference goes to jackets with a body that resembles a trucker in terms of length.

With respect to the sleeves I would say add 1-1.5" length as they should land just passed your wrist done with your arms by your sides at a minimum, the reason being as soon as you lift your arms the sleeves will pull back and the sleeves will look like they are too short. Again this is just personal preference as I like a jacket with slightly longer arms due to me coming from a motorcycle background.

Aero Premier Highwayman in black CXL fqhh with zipped sleeves. Brass hardware. Bought from the Aero's sale section in order to mainly use as a "fit jacket".

How would you improve the fit? I am thinking of adding an inch or so to the sleeves and - maybe - pulling in the waist section a bit. I am not sure about the boxy silhouette in the midsection that this sample seem to have.

It looks perfect. But I will say from my own experience that everything in the jacket will be perfect on the photo, but it will not be suitable for everyday use. Therefore, the most important thing is that you feel comfortable in the jacket. Another first impression may be wrong, it takes some time to understand about the fit. The first time I put on a jacket and was happy, but a little time passed and I realized that I was wrong :D

Ok, stop. This is your jacket, right? You own this now?

Then wear the heck out of it because you won't get a better fit, except by wearing it into oblivion and letting it form to you.

It's not too short. The sleeves could stand up to another inch, but so what: they're just fine now.

The torso is fine. You can snug it in with the straps, or you've got room for a sweater.

This thread will run forever with people giving you thoughts about how the fit could be just a little more perfect, but so what? It looks absolutely great, right now.

Wear it. Enjoy it. Come back after a year and show us how awesome it looks.

Haha. I don't really own it until I decide to keep it. I can return it to Aero easily and let them make another one. No probs.

I can’t believe it’s even up for discussion - it looks fantastic, I don’t see how the fit could possibly be better - it hangs fantastically, it looks extremely cool, if it feels good to wear then it’s surely a done deal!

Don't mess around with sizing to get a fit in terms of lengths, size it so that the chest and shoulders fit you right, these are measurements that can not be changed so nail these and then you can tweak the lengths to suit.

Your own preference in terms of fit is what takes priority after all as it's your money and your back that the jacket will be on. FWIW it may be worth directly emailing Denny at Aero and getting his two pence on the fit for you, he's no doubt seen hundreds if not thousands of fit attempts so will be able to advise you but do remember it's all just advice and ultimately your decision.
